What It Includes

Architecture decisions with implementation accountability. We don't write an architecture document and hand it to your team. We design the architecture, document the decisions, and either implement it or work directly with your engineers to implement it correctly. There's a meaningful difference between advisory and accountable.

Engineering team leadership. Regular cadence with the engineering team — sprint reviews, code reviews, technical debt prioritization. Not just executive-level conversations.

Code production when it matters. Fractional CTO engagements sometimes involve writing production code: infrastructure-as-code (Terraform), API design and implementation, database schema design, performance-critical components. We do this when it's the highest-value use of the engagement.

Vendor and tooling evaluation. Choosing a payment processor, an infrastructure vendor, a monitoring tool, or an AI API provider requires both technical judgment and awareness of business context. We bring both.

Hiring support. Interview technical candidates, write job descriptions that describe what you actually need, and advise on team structure as engineering scales.

Technical communication to stakeholders. Translate engineering status to investors and customers. Write the technical sections of investor decks. Explain trade-offs in terms that inform business decisions.

What It Doesn't Include

Managing the full engineering org 40 hours/week. Fractional is fractional. We're typically engaged 10–20 hours/week. This is enough to own technical direction and maintain quality standards; it's not enough to manage 10 engineers the way a full-time VP of Engineering would.

Being a scapegoat for pre-existing problems. If the team has been building the wrong things for 18 months before we engage, we can fix the direction — but the technical debt doesn't disappear. Expectations need to be calibrated.

Making business decisions. Technology decisions, yes. Pricing, sales strategy, hiring non-engineering staff — those stay with the founders.

A technical roadmap that connects to business outcomes. Engineering work is prioritized by business impact. The team is building things that matter.

Reduced technical risk. Security, reliability, and compliance gaps that create liability are identified and closed. Monitoring is in place. Runbooks exist.
